Short answer

Buy when a proven tool already does the job well, such as bookkeeping capture, meeting notes or a standard chatbot. Build, or customise, when the process is specific to your business, spans several systems, or gives you an edge. Most SMEs end up with off-the-shelf tools connected by a small amount of custom automation.

Questions that decide it

Is the process common across many businesses? A product probably exists. Does it need data from several of your systems? Some integration work will be needed either way. Is it core to how you win customers? Owning the workflow may be worth it. Who will maintain it? Custom builds need ongoing ownership.

Avoid both extremes

Buying a separate tool for every problem leaves you with disconnected subscriptions and data in silos. Building everything from scratch is slow and fragile. The practical middle is to choose a few good platforms and connect them, adding custom AI steps only where the products fall short.
